KPI Guilds
What are Mean DAO Guilds and how do they work?
A KPI Guild is a group of members that come together to perform DAO work around a specific set of interests and goals. KPI Guilds allow ambassadors and the community to focus their efforts on a single objective and a single Key Performance Indicator (KPI).

KPIs, Metrics & OKRs

Being able to have a single focus with a clear objective dramatically increases the collective’s probability of success. Here are some rules around goal setting:
  • A KPI can have one or more Metrics that contribute to the overall indicator of the health of the KPI.
  • A KPI Metric always has a measurable number associated with it. If it doesn't have a number, is not a KPI Metric.
  • An Objective & Key Result (OKR) is the process of setting an Objective to improve a KPI Metric and assigning said objective a Key Result. This key result is basically a new target for metric that will make it "better" when measured again.
KPIs are tracked on a week over week (WoW) basis, and our target OKR is to improve upon the selected metrics on every guild at a 10% WoW rate.

The KPI Guilds

As of March 2022, Mean DAO has designated three (3) Guilds for community management and work. They are:

Community Magnet Guild

OBJECTIVE

Create magnets to attract new people to our community and help them discover our products. Produce amazing high-quality content that makes the world aware of the Mean DAO’s mission and vision, and helps us become a source of knowledge, education, and inspiration for Crypto and DeFi.

PRIMARY KPI

ACQUISITIONS 👉 Focus on getting more eyes looking at us.
Here are some of the metrics that align with this KPI:
  • Increasing the # of followers on the Twitter page.
  • Increasing the # of members on the Discord server.
  • Increasing the # of members of the Telegram group.
  • Increasing the # of subscribers on the YouTube channel.
  • Increasing the # of subscribers to our Medium blog.

ACTIVITIES

Write blog posts, create videos, translate apps into new languages, write tutorials, record app walkthroughs and demos, host live demo events, write Twitter educational Twitter threads, PR exposure through media coverage and announcements on multiple channels, conduct video interviews with guests, coordinate AMA/interviews/shows with other communities (us being interviewed on their audiences, as opposed to the other way around), etc.

Community Growth Guild

OBJECTIVE

Grow the community by activating new people and turning them into regular users that love our products.

PRIMARY KPI

ACTIVATIONS 👉 Focus on creating an amazing first experience for new members.
Here are some of the metrics that align with this KPI:
  • Increasing the number of MEAN token holders, as reported here.
  • Increasing the # of unique wallets in MeanFi
  • Increasing the total TVL across Mean Protocol smart contracts
  • Increasing the # of new communicators Discord.
  • Increasing the # of new messages on Telegram.
  • Increasing the # of likes, comments, and shares on the YouTube Channel.
  • Increasing the # of likes, replies, retweets, and original mentions on Twitter.
  • Increasing the # of comments and applauses and shares on the blog posts from Medium.

ACTIVITIES

Coordinate AMAs/interviews/shows on new communities (us being interviewed on their communities, as opposed to the other way around), add strategic CTAs in the product, create referral campaigns, run trading competitions, get other people, magazines, and communities to talk about us, etc.

Community Play Guild

OBJECTIVE

To make the Mean DAO Community & Products a place where existing members want to keep coming back to over and over again.

PRIMARY KPI

RETENTION 👉 Focus on increasing the engagement of existing members and users. Give them solid reasons to keep coming back and referring us to their network.
Here are some of the metrics that align with this KPI:
  • Improving the visitors, communicators, and messages sent on Discord (Discord Metrics)
  • Improving engagement rate, retweets, likes, replies, and tags on Twitter (Twitter Analytics)
  • Improving the number of messages and posting members on Telegram (Telegram Group Statistics)
  • Improving MeanFi’s DAU (Daily Active Users) measured by # of wallets that connected to MeanFi every day that completed at least one transaction.
  • Improving MeanFi's DQR (Daily Qualified Referrals) measured by # unique wallets that completed a qualified activity within 7 days of being referred by another user.

ACTIVITIES

Answer questions, run AMAs with other communities and founders in our server and Twitter Spaces (we invite them here, rather than the other way around), rally the troops around product announcements and positive news, help with support, organize events to boost engagement of members, promote/demote members from the Leveling system, coordinate and promote published bounties and contests with members of the community and other Guilds and channels to increase participation, etc.

Leadership & Elections

Each guild must have a leadership team composed of one (1) President and one (1) Vice-President (VP). They must reside in different time zones AND different countries. This ensures redundancy in leadership to account for availability across time zones, time-off, and vacations.

A good way to think about the guild leadership team is like the President and Vice-President of a country. They must know each other well, understand how they complement each other, and decide they want to work together to lead a guild before running for “office”. Once they propose themselves as candidates to lead the guild, they must be elected and voted in by the Ambassadors. Once in office, there are no restrictions on time or tenure. If they are good at their job, they can be there forever.
Good leadership is KEY to ensure the success and direction of the KPIs being tracked by the guild with accurate OKRs. Good guild leaders create clear programs, projects, and initiatives that consistently meet or exceed the objectives of their guild. Any pair of ambassadors that think they can do a better job leading any of the three guilds than the current sitting leadership, can and should propose themselves to do the job and challenge them to take over the leadership of that specific guild.

Projets & Budgets

The KPI Rewards of the CM Treasury are subdivided by guild according to the strategic direction of the Mean DAO. The current allocations for this budget as of March 2022 are:
  • 30% of the KPI Rewards are allocated to the Community Magnet
  • 30% of the KPI Rewards are allocated to the Community Growth
  • 40% of the KPI Rewards are allocated to the Community Play
Based on the budgets above, one can see how the Community Play guild has a 25% larger budget than the other two guilds. This should be a signal of how important we consider the RETENTION KPI and the respective KPI Metrics and OKRs around it.
With a budget in place, each guild leadership team can get to work on deciding what KPI Metric they should focus on that is aligned with the primary KPI of the group. A good rule of thumb is to have no more than 2 or 3 OKRs with projects at the same time. This will allow the guild to allocate a large enough budget to them, and focus on smashing those targets to collect the highest reward from the treasury.

Collecting Rewards

Performance

If the leadership team of a guild is not hitting their KPIs for 10 consecutive epochs (approximately 20 days), they will get removed as group leaders AND from the Ambassador Program altogether. Leaders must pick their battles wisely, or it may cost them dearly.

Targets

The objective of the guild leadership is to create projects and activities that ensure that one or more of the KPI Metrics is improved upon. If an OKR makes progress at or above the 60% mark, a payout takes place, if not, the ORK budget rolls over onto the Reserves of the CM Treasury.

Distribution

Once the guild Treasury receives the payout from the CM Treasury, is time to distribute the rewards to all participants that collaborated to improve the OKR that was paid out.
is reward The total amount budgeted from the guild's treasury allocation to each KPI Metric’s OKR is at the sole discretion of its leadership team. However, the following rules must be kept in mind when budgeting for a new Key Result:
  • 2.5% of the OKR payout goes to the President, and 2.5% to the Vice-President.
  • 15% of the OKR payout gets divided into equal parts to the ambassadors, irrespective of their guild membership or their participation in that KPI metric.
  • 80% of the OKR payout is given out as a reward to the community members that contributed to meeting or exceeding the OKR. The total rewards assign to each individual rests in the hands of the guild leadership.
Ambassadors can collaborate in many guilds at the same time, therefore, helping the collective hit their OKRs often and potentially benefiting everyone with additional bonus emissions.
Distributions going out of the Guild's Treasury must be completed via 7-day Mean Money Streams for 100% of the distributions without exceptions.

An Example

An example will help to illustrate how this works:
Say John and Alice are the leaders of the Community Growth guild. They are hyper-focused on the ACTIVATIONS KPI and want to improve the KPI Metric that tracks our Twitter followers.
Now imagine it is Saturday at 12:00 UTC and Alice goes to Twitter and sees we have 10,000 followers. The corresponding Key Result for the Twitter Followers KPI Metric would be to get to 11,000 followers by the following Saturday at 12:00 UTC, therefore accomplishing at least the 10% WoW minimum growth target.
The target key result is to grow by 1,000 followers. John and Alice agree to set aside 5,000 MEAN tokens from their budget to achieve this key result.

FAQs

To be a member of a guild, do I need to be an ambassador?
  • No. Any member of the community can belong to a guild.
To be a leader of a guild do I need to be an ambassador?
  • Yes. Only Ambassadors can lead a guild.
As an Ambassador, can I be in the leadership team of more than one group?
  • No. Ambassadors can only serve as leaders of a single guild at a time.
